Most businesses don’t walk into an ERP project expecting it to blow past budget. There’s a signed proposal, a rough go-live date, and a general sense that the hard part is choosing the software. Then a few months in, someone asks why the “12-week implementation” is now in its fifth month, and nobody has a clean answer.<\/p>\n
Here’s the thing it’s rarely one bad decision that does this. Nobody signs off on a disaster. Instead, the timeline stretches through a hundred small, reasonable-sounding choices that nobody added up until it was too late.<\/p>\n
It’s Never One Big Mistake<\/h2>\n
If you ask five people why their ERP rollout ran long, you’ll usually get five different small stories a data field nobody flagged, a report that needed “just one more column,” a decision that sat in someone’s inbox for three weeks. None of these sound dramatic on their own.<\/p>\n
But stack enough of them together and you get what’s really just implementation drag a slow accumulation of unresolved questions that eventually shows up as a blown timeline and an invoice nobody expected.<\/p>\n
So instead of asking “why did this take so long,” it’s more useful to ask where the extra complexity actually crept in, and whether it could’ve been caught earlier.<\/p>\n

Many companies approach implementation as if they are just placing an elaborate extension of their already existing ERP system. What happens in reality is the ERP system is uniting the inventory people, purchasing department, order management, delivery people, finance people, and reporting department who had never cross into an agreement before.<\/p>\n
That means the implementation team isn’t just configuring software. They’re forcing decisions that the business has quietly avoided for years, like who actually owns an order once it’s approved, or what happens when stock runs out mid-process.<\/p>\n

Standardized workflows: <\/strong>worth identifying early, since these are the ones implementation can move through quickly.<\/li>\n
Workflows that differ by department: <\/strong>these are where the real conversations (and delays) tend to start.<\/li>\n
Legacy habits nobody has questioned: <\/strong>carrying these into a new system usually just recreates old problems in a new interface.<\/li>\n<\/ul>\n
Where the Time Actually Goes<\/h2>\n
The Business Hasn’t Mapped Its Own Process<\/h3>\n
Most teams know what they do day to day, but almost nobody has documented how an order actually moves from sales to inventory to fulfillment to finance. Implementation becomes the first time anyone lays that whole path out, and that’s exactly when the uncomfortable questions surface who approves exceptions, when purchasing gets looped in, when the numbers actually update.<\/p>\n
To be fair to the ERP itself, it’s usually not creating this mess. It’s just the first thing forcing it into the open, after years of living quietly in spreadsheets and tribal knowledge.<\/p>\n
Scope Creeps in Small Pieces, Not Big Ones<\/h3>\n
Nobody proposes a massive scope change halfway through. It’s always something small one more approval step, one more field on a report, one exception for a single customer. Each request feels harmless in isolation.<\/p>\n

“Can we add one more approval step?”<\/strong> sounds minor, but it touches testing, training, and documentation too.<\/li>\n
“Can this behave differently for one customer?”<\/strong> often the start of a custom rule that has to be maintained forever.<\/li>\n
“Can we just recreate our old report exactly?”<\/strong> usually a sign the team hasn’t rethought the process at all.<\/li>\n<\/ul>\n
Rebuilding the Old System Inside the New One<\/h3>\n
People are comfortable with what they know, even when what they know is inefficient. So implementation teams get asked to recreate old spreadsheets, legacy approval chains, and department workarounds inside the new platform which mostly just moves old inefficiencies into new software with a bigger price tag attached.<\/p>\n
A more useful approach is sorting every existing process into three buckets: keep it because it genuinely works, improve it because the outcome matters but the process doesn’t, or retire it because it only existed to patch a limitation in the old system.<\/p>\n
